Over roughly 2.5 months spanning December 2025 to mid-February 2026, a single operator - one person, by the account of the firm that discovered the campaign, breached nine Mexican government agencies - the tax authority, the civil registry, the electoral institute. The individual walked away with roughly 195 million identity records across 150GB of data. That’s more records than Mexico has people, so overlapping and historical files rather than unique citizens, which makes it worse.

One attacker, working with two commercial AI tools, with an estimated three-quarters of the remote command execution generated by AI¹. The impact of the breach executed by one person, at a national-scale with the help of AI-tooling, is the reason why this blog exists.

Enterprise Security Assumptions Have Expired

Thirty years of enterprise security was built for actors that no longer applies.

Enterprise security rests on a quiet assumption that has changed: the thing taking an action is either a human with an identity or a deterministic piece of software with a fixed scope. Everything - IAM, DLP, SIEM playbooks, audit trails, SOX attestations, inherits from that assumption.

AI agents are neither. An agent is a non-deterministic actor that holds real privileges; it reads your inbox, queries your CRM, calls your APIs, pushes to production, and it can be hijacked not by code an attacker writes, but by data it reads. A poisoned email. A document laced with malicious prompts. A tool description with malicious instructions buried inside. The agent doesn’t get compromised the way a server does. It gets persuaded.

I write this blog in partnership with security leaders, architects at ArmorIQ, working on actual mechanics of cyber-security impacts of agents in enterprise systems. Collectively, we will bring thought leadership articles about the state of Agent security and best-practices for our community.

What We’ve Learned So Far

Five findings survived our scrutiny. Read about the structural vulnerabilities for the state-of-play.

Months of digging through the standards work, the peer-reviewed literature, the incident reports, and the breach economics compress into five findings.

One: the vulnerability is architectural, and there is no patch.

An LLM processes instructions and data through the same channel - tokens, and cannot reliably tell them apart. That’s the root of prompt injection, and it’s why untrusted content can carry commands your agent obeys. OpenAI calls it a frontier security challenge with no clean solution; Meta, Google, and OWASP concur. In mid-2026, OWASP still reports prompt injection driving most agentic security failures in production. You cannot filter your way out, because the attacker moves second. The entire defensible strategy shifts from prevent the hijack to contain the blast radius. Every serious defense published to date is a containment architecture, not a cure.

Two: one mental model tells you when a hijack becomes a breach.

Simon Willison’s lethal trifecta: an agent is dangerous when it simultaneously has access to private data, exposure to untrusted content, and the ability to communicate externally. Any two are survivable. All three complete a data-theft path. EchoLeak, GTG-1002, and the Mexico breach each had the full trifecta.

Three: this stopped being hypothetical in 2025. The escalation runs in a clean line.

• EchoLeak (CVE-2025-32711, CVSS 9.3): the first zero-click attack on an AI agent via a single email, ingested by Microsoft 365 Copilot during routine summarization, exfiltrated corporate data with no user click.

• Salesloft Drift: stolen OAuth tokens from an AI chatbot integration became a pivot into 700+ Salesforce environments, including Cloudflare’s and Google’s.

• GTG-1002: Anthropic’s report of a state-sponsored group running an espionage campaign through its own coding agent, with the AI executing 80–90% of tactical operations - a figure real researchers dispute, and we’ll cover the dispute honestly, but the disruption itself stands.

• Then Mexico. Four incidents, four different failure modes: subverted agent, poisoned supply chain, weaponized capability, democratized capability.

Four: adoption has outrun control by an embarrassing margin.

The least-conflicted numbers come from IBM’s Cost of a Data Breach 2025: among organizations that suffered an AI-related breach, 97% lacked proper AI access controls, and 63% had no AI governance policy at all. Shadow-AI breaches cost $670K more than average. Deloitte finds only 21% of enterprises have a mature governance model for agents. The scary vendor stats I’ve seen - “88% already breached,” 80-to-1 machine identity ratio, come from companies selling the fix.

Five: the skeptics are partly right, and that matters.

McKinsey finds only about 10% of enterprise functions actually use agents in production. Gartner predicts 40%+ of agentic projects will be cancelled by the end of 2027, and estimates only ~130 of the thousands of self-described agentic vendors are real. Some headline incidents are old problems in new clothes - Drift was fundamentally OAuth token theft.

The honest synthesis: agentic security is a leading-indicator risk. It is not today’s biggest loss line. But capability, autonomy, privilege, and interconnection are all rising at once, the core vulnerability has no fix, and the controls are years behind the deployments. The enterprises that treat this as an architecture problem now, while their agent footprint is small, will contain it. The ones that wait will retrofit under fire.

The Gap Nobody’s Tool Was Built For

Every existing control answers a question. None of them answer the right one.

Map the existing stack against an agent and you find each control answering yesterday’s question.

• IAM and RBAC answer who is allowed in - but the incidents above were committed by actors with valid credentials.

• Guardrails answer is this output safe - after generation, about text, not actions.

• Sandboxes answer is it contained - until the agent’s legitimate tool access is the exfiltration path.

• Observability answers what happened - past tense, when the data is already gone.

The unanswered question sits in the middle: is this action what the agent was actually asked to do?

For example, a user asks an agent to summarize an email. The agent - hijacked, poisoned, or just drifting - starts reading billing records and posting to an external endpoint. Every credential checks out. Every log entry looks routine. Nothing in the stack asks whether the behavior matches the intent.

Closing that gap takes a new category of control: runtime enforcement that captures what an agent intends to do before it acts, verifies each action against that declared scope, blocks what falls outside it, and seals the decision in an audit trail a regulator can trust.

Think of it as the difference between checking a badge at the door and reading the work order. This is the layer the identity vendors are now racing toward and the standards bodies are drafting for.

, where I advise, is one of the companies building this architecture and framework. But the argument stands independent of any vendor, mine included: authentication tells you who the agent is. It tells you nothing about whether the agent is still doing its job.

That question - is the agent still doing its job? - is the one this publication keeps asking.

THE COMPANY: Consolidation Killed Every Security Giant Before Them. They Bet the Company on It Anyway.

Cybersecurity has a curse: the platform play.

The pattern repeats every decade. A security company gets big, decides customers want one throat to choke, acquires everything in sight, and suffocates under products that don’t talk to each other. Symantec bought its way to scale and sold its enterprise security business to Broadcom for $10.7 billion in 2019 after years of decay. McAfee got passed around — Intel, TPG, Advent — each owner learning the same lesson: a bag of security products is not a platform. It’s a bag. The industry law hardened: best-of-breed wins. Buyers want the sharpest tool, not the biggest toolbox.

Palo Alto Networks was born in 2005 as a best-of-breed weapon. Nir Zuk, Unit 8200, one of the engineers behind Check Point’s stateful inspection, then CTO of NetScreen founded it on a grudge. Check Point had gotten fat and slow. His next-generation firewall could see applications, not just ports. It ate the market. By the mid-2010s PANW was the firewall king.

Which was the problem. Being king of firewalls in the 2020s is being king of fax machines in 1998. Traffic was moving to the cloud. The perimeter was dissolving. The king’s revenue was chained to boxes.

Here’s what the graveyard consensus missed: the platform play never failed because platforms were a bad idea. It failed because acquirers bought revenue and called it strategy, mature products at peak multiples, stapled together with a sales quota.

Palo Alto ran the opposite play. Starting in 2018 it bought roughly twenty companies, most of them young, most pre-scale, most for their engineering teams, then pushed the technology through a distribution machine with tens of thousands of enterprise relationships. Buy the roadmap. Rent the revenue later.

The bet has a name, platformization, and a scoreboard. Next-Generation Security ARR: $8.1 billion, up 60% year over year as of Q3 FY26. Strip out the CyberArk and Chronosphere acquisitions and it’s 28% organic — the honest number, still excellent. RPO of $18.4 billion. 70,000+ customers. Free cash flow margin of 38.5%, guided to 40% by FY28. Revenue guided to $11.4 billion this year.

Then the escalation: February 2026, a $25 billion acquisition of CyberArk, the largest deal in security industry history, paid in cash and 112 million new shares. Not a firewall company buying growth. A platform betting the next battleground isn’t the network. It’s identity, specifically, the identity of software.

Is the moat real? The lock-in is real: $18.4 billion in contracted obligations doesn’t churn on a whim. The threat is also real and has a market cap of $2.9 trillion. Microsoft bundles good-enough security into E5 licenses the way it once bundled a browser into Windows. Palo Alto’s counter: security is a discipline, not a feature. Twenty years of history says consolidators die. Eight billion in NGS ARR says this one hasn’t.

The stock noticed: up 94% year to date, around $350, market cap near $285 billion. That’s a different risk, priced-for-perfection risk, and it gets its own essay. This one is about how they got here.

THE LEADER: The Heir to SoftBank Quit, Took Over a Firewall Company, and Had Never Worked a Day in Security.

The incongruity at the center of Nikesh Arora’s story: in June 2018, the most technical industry in software handed its most important company to a man who had never worked in security - and the founder, one of the best security engineers alive, stayed seven more years to watch him run it.

Arora grew up in Ghaziabad, India, son of an Indian Air Force officer. IIT-BHU, electrical engineering, no money. The famous version has him collecting 400 job rejections in the early ‘90s. Boston College for a master’s in finance. Fidelity. T-Mobile Europe. Then Google in 2004, where he ran the money machine: search advertising grew from $2 billion to $60 billion on his watch. If you clicked an ad between 2004 and 2014, his org monetized your finger.

In 2014 Masayoshi Son made him president of SoftBank and heir apparent, on packages that made him one of the highest-paid executives alive, he cashed out at least $360 million in under two years. Then Son decided he wasn’t retiring. Arora did the math on waiting a decade for a throne that might never vacate, and walked.

The industry he walked into worshipped founders and distrusted operators. Security CEOs had pedigrees: Unit 8200, Check Point, the NSA. Arora’s pedigree was ad auctions. Wall Street’s polite read: a monetization guy inheriting someone else’s product genius. The impolite read: what does he know about packets?

His insight was that security’s problem had stopped being technical. The industry had too much product. Enterprises ran dozens of tools from dozens of vendors, none integrated, all shouting alerts into SOCs that couldn’t staff the noise. The scarce resource wasn’t detection. It was coherence. And coherence is a business-model problem — the one thing the ad-auction guy understood better than anyone with a Unit 8200 tattoo.

The bet detonated publicly on February 20, 2024. Arora cut billings guidance from 16–17% growth to 10–11% and told the Street: customers have security “spending fatigue,” so we’re going to give the platform away - free product, waived fees to convert point-tool customers into platform customers, and we’ll eat the revenue hit while we do it. The stock fell 25–28% in a week, one of the largest one-day drops a cybersecurity stock had ever taken. North of $30 billion in market cap, gone in a day.

Every incentive said hedge. Blame macro. Bleed the number down over four quarters like everyone else. Arora took the whole penalty in one day, on camera, attached to a thesis — the industry consolidates now, and we’ll pay up front to own it — that needed two years to prove and one bad quarter to kill.

Twenty-eight months later: NGS ARR more than doubled, FCF margin at 38.5% and climbing, the stock up roughly two-and-a-half times from the panic lows. The “spending fatigue” line, mocked as spin, is now the industry’s operating assumption. The giveaway that looked like desperation was customer acquisition cost, correctly labeled. Wall Street just wasn’t used to seeing CAC on a security income statement.

The cost? August 2025: Nir Zuk stepped down from every position, board seat included, effective almost immediately. No long goodbye. The company he built to kill Check Point had become something he never set out to build — a capital-allocation machine that happens to sell security. Both things are true: Arora needed the founder’s credibility for seven years, and the founder’s era genuinely ended. The succession is the receipt.

The kid who papered India with job applications now runs the largest security company on earth. Not by founding anything — by seeing that the founder era of cybersecurity was over before anyone else would say it out loud.

THE TECH STACK: They’re Not Selling Firewalls. They’re Building the Security Layer for a Workforce That Isn’t Human.

Strip the branding and Palo Alto is four platforms and a thesis.

The platforms: Strata (network security — the firewall legacy, still the cash engine), Prisma (cloud and SASE), Cortex (the AI-driven SOC — XSIAM, XDR, the AgentiX agent framework), and the newest pillar, Idira (identity — CyberArk rebuilt as a next-generation identity platform, launched this year).

The thesis is what the acquisitions confess. Watch what they bought, not what they say.

$25 billion for CyberArk — privileged access management, the software that governs which administrators hold which keys. Read it against the AI moment: every autonomous agent an enterprise deploys is a new privileged employee — one that works at machine speed, never sleeps, and can be socially engineered in milliseconds. If agents outnumber employees inside the enterprise by decade’s end, identity stops being a security category and becomes the security category. Palo Alto bought the toll booth before the highway opened.

$3.35 billion for Chronosphere — an observability company doing roughly $160 million in ARR. That’s 21 times revenue. You don’t pay that for a metrics dashboard. You pay it for the data pipeline: Chronosphere feeds telemetry into XSIAM and the Cortex detection engines. The AI SOC lives or dies on data gravity — whoever ingests the most telemetry trains the best models, and the best models earn the right to ingest more. It’s the search-engine flywheel, transplanted into security. Arora watched that movie from inside Google for a decade. He knows which role he’s casting.

The GAAP income statement shows the price. Goodwill went from $4.6 billion to $21.9 billion in nine months. Amortization drove a $183 million GAAP operating loss in Q3 while non-GAAP operating income hit $814 million. Stock comp: $517 million in one quarter. Share count: up 26%. That’s the fuel bill. Palo Alto buys engineering roadmaps with equity and goodwill, then converts them to ARR through 70,000 customer relationships. Organic NGS ARR at 28% says it’s working. If integration stalls, $21.9 billion of goodwill is a lot of confession waiting to be written down.

Two dependency risks, both asymmetric. First, Microsoft — less a competitor than weather. Redmond doesn’t need better products; it needs security to feel included in licenses the CFO already pays. Second, the machine needs a continuous supply of acquirable innovation. Palo Alto has effectively outsourced its R&D frontier to the Israeli and Silicon Valley startup ecosystems. That works while startups sell. CyberArk at $25 billion says the price is already inflating.

The tell in the architecture: everything new — AgentiX, Prisma AIRS, the Idira agentic-identity stack — assumes the primary user of enterprise software will be other software. CrowdStrike is building the best platform for a human workforce. Palo Alto is building the control plane for a workforce that isn’t human. Different bets. Only one is priced into the other’s multiple.

THE PLAYBOOK

Buy the roadmap, not the revenue. The security graveyard is full of acquirers who bought mature products at peak multiples and got decaying cash flows stapled to integration debt. Palo Alto’s twenty-deal run worked because it bought pre-scale engineering and fed it into a distribution machine the startups could never build. In any consolidating industry, the question isn’t “what does this add to revenue next year?” It’s “what does my distribution do to this technology’s slope?” If the answer is nothing, you’re buying a bag. Bags become Symantec.

Take the pain in one quarter, own the narrative for years. February 2024 was a masterclass in ripping the band-aid. Arora compressed eight quarters of slow guidance erosion into one catastrophic day, then spent the recovered credibility on a two-year thesis. Markets forgive a big honest number faster than a slow dishonest one — the big number comes with an explanation, the slow bleed comes with excuses. If you’re going to disappoint the Street in service of a strategy, do it loudly, once, with your name on it.

Growth you buy must survive division by the share count. The tension inside this story, and why the 94% run deserves your skepticism even if the strategy earns your respect: headline revenue grew 31% last quarter, but organic revenue per share — after $388 million of acquired revenue and 26% more shares — was flat. Zero. The moat is real. The agentic-identity thesis might be the best strategic position in software. And still: when a company pays for its empire with your equity, the empire has to out-compound the dilution before you make a dime. Watch August 17. Zero is Palo Alto Networks’ organic revenue growth per share over the past year. Not the headline number - the headline number is 31% [1], and it’s plastered across every earnings recap like a campaign poster. But strip out the $388 million [1] that came in the door via the CyberArk and Chronosphere acquisitions, then divide by a share count that ballooned 26% - from 665 million to roughly 835 million diluted shares [1] - and the revenue attached to each share you own grew by approximately nothing. −0.1%, to be precise [1].

You paid 77 times forward earnings [2][6] for nothing-point-one percent. Because everything else about this company, and I mean this sincerely, is magnificent.

The setup. Palo Alto Networks is the closest thing cybersecurity has to an empire. Nikesh Arora, a former Google and SoftBank operator who understands capital markets better than most fund managers, spent seven years rolling up the security stack into three platforms, network, cloud, security operations, and calling the strategy “platformization.” Wall Street initially gagged on the word. Then it worked. 70,000+ customers [1]. Remaining performance obligation of $18.4 billion, up 36% [1]. Trailing free cash flow margin of 38.5%, on track for a guided 40% by FY28 [1].

Then, in February 2026, Arora made the biggest bet in the history of the security industry: a $25 billion acquisition of CyberArk [5], the leader in privileged access management, the software that decides which administrators get the keys to which rooms. On its face, a defensive consolidation play.

The bouncer bought the club.

Why the company is winning. The thesis writes itself. Global security spending hits $244 billion in 2026 per Gartner, growing 13% [3]; IDC pegs it at $212 billion [4] — the two disagree on size, but nobody disagrees on direction. The average enterprise runs dozens of point security tools, and CISOs are exhausted. Consolidation is the trade of the decade in this sector, and Palo Alto is the consolidator.

Next-Generation Security ARR grew 60% year over year to $8.1 billion [1].

• Q4 guidance implies 32% revenue growth [1].

• Fortinet grows 20% [10], Zscaler 25% [11], CrowdStrike 26% [9].

• Palo Alto posts a 31 handle at nearly triple Fortinet’s revenue base.

• The market noticed: the stock is up ~94% year to date [2], at $357.57 with a market cap around $285–290 billion [2].

Now the other side.

That 60% NGS ARR growth? $1.6 billion of the $8.1 billion was acquired [1]. Organic growth is roughly 28% - excellent, but a very different animal. The 31% revenue growth is ~14% organic [1]. The 36% RPO growth is ~23% organic [1]. Palo Alto didn’t lie to you - it’s all disclosed, in plain sight, in the press release. But markets don’t read footnotes during a mania. They read headlines. And the headline says hypergrowth while the organic engine hums along at the pace of a very good, very mature software company.

Meanwhile, the bill for the empire came due in three currencies. Dilution: ~112 million new shares issued for CyberArk, a 26% increase in count [1][7]. Accounting gravity: GAAP operating income swung from +$219 million to a $183 million loss [1], as goodwill ballooned from $4.6 billion to $21.9 billion [1] and intangible amortization started chewing through the income statement. Stock comp: $517 million in a single quarter [1] - real money, paid in your shares.

And the macro is not your friend. CPI is running 4.2%, the Fed funds rate sits at 3.63%, and nine FOMC members project a hike this year; Goldman doesn’t see a cut until 2027 [8].

You are being asked to pay a peak multiple - ~25x EV/sales, ~71x free cash flow, PEG north of 4 [1][2][6] - in a rising-rate regime. That’s not a growth multiple. That’s a faith multiple.

The honest bear case.

Quality was never the question. The question is what happens when a stock priced for perfection meets arithmetic. Run the math on $10,000 at today’s price: even in my bull case, organic growth holds, CyberArk synergies land, the multiple stays near its historical peak - you make about 19% in a year [see appendix].

In the base case, where the multiple merely reverts toward its own five-year median while earnings compound at 18%, you lose 16% in year one and are roughly flat after three. There’s also a shadow at the door, and it’s wearing a Microsoft badge. Redmond bundles “good enough” security into E5 licenses the way Standard Oil once bundled kerosene - and the AI-native startups are attacking from below. The consolidator thesis assumes the consolidated stay put.

On my 12-factor GARP scorecard, Palo Alto lands at 59.6/100 - Watchlist [appendix]. Translation: this is a wonderful business that you should badly want to own — at a price that hasn’t existed since last Christmas. The stock traded near $210 before this run [2]; the median analyst target is $330, below the current price [8]. Insiders have sold $27.6 million in stock over three months with zero purchases [8]. The people who know the company best are trimming. You should let them, and wait. Set an alert in the $240–270 range - roughly 55x forward earnings - and pounce on the panic that eventually visits every crowded trade.

The landing.

Here’s what this is really about. Cybersecurity is the only product category where the customer buys fear, and fear is the one commodity that never trades at a discount. Every board that approves a nine-figure security budget is really buying a feeling — the feeling that the worst thing won’t happen on their watch. Palo Alto has built a genuinely great business selling that feeling, and investors, in a fit of irony, are now making the exact mistake the CISOs stopped making: paying any price to feel safe in the scariest, most exciting theme in the market. Safety you overpay for isn’t safety. It’s just fear with a receipt.
